Praveen Shekhawat, Fractional CTO & Engineering Architect

If your software is breaking as it grows, you have an architecture problem. I fix that.

Fractional CTO and engineering architect. For 15+ years I have taken products from fragile MVPs to systems that scale, across SaaS, logistics, healthcare and fintech.

From MVP to systemA tangle of tightly coupled components on the left is redrawn on the right as a layered architecture: clients, an API gateway, independent services, an event bus and a data layer.MVPClientsAPI gatewayEvent busDataOrdersBillingUsersSystem

Signs you have outgrown your MVP

Your product stopped being a startup experiment and became a system. Nobody changed how it is built. The signals show up before the crisis:

  • Releases take longer every month, and nobody can say exactly why.
  • A fix in one place breaks something unrelated.
  • New engineers need weeks before they can ship safely.
  • There is a growing list of code nobody wants to touch.
  • Cloud and team costs are rising faster than revenue.

The answer is rarely to hire faster or push harder. It is to fix the architecture underneath.

How I can help

Fractional CTO

Monthly, a set number of days

Senior technical leadership without a full-time CTO salary. I own the technology decisions alongside your founders and team.

  • Architecture and technology strategy
  • Team structure, hiring and delivery process
  • Vendor and outsourced team oversight
  • Board and investor-ready technical answers

MVP to Production Rescue

Project based

For products that proved the idea but cannot carry the growth. I turn the MVP into a system that is safe to build on.

  • Re-architecture of the weak parts, not a rewrite
  • CI/CD, release standards and observability
  • Database and performance tuning
  • Cloud cost reduction on AWS and GCP

AI & Agent Readiness

Assessment or hands-on build

Bring AI agents into your product and operations without handing them the keys to production.

  • Where AI and automation will actually pay off
  • Least-privilege access and approval gates for agents
  • Audit trails that satisfy SOC 2 and HIPAA reviews
  • Agentic workflows designed end to end

I have sat in every seat at the table

I have written the code, led the team, run the delivery, designed the architecture and owned the technology strategy. I know where products break because I have worked in every role where they do.

Selected work

Client names are kept private. The problems are common ones.

Logistics platform

The problem
A B2B logistics platform had to support high-volume, multi-country operations, distributed vendors and real-time coordination.
What I did
Re-architected it as a cloud-native, event-driven platform on AWS, added AI-assisted exception handling and rule engines, and set CI/CD standards for a distributed team.
The result
High-throughput shipment processing with far fewer manual steps, and predictable releases across borders.

Enterprise publishing

The problem
A high-traffic, multi-brand publishing platform was slowing down under editorial load and years of accumulated code.
What I did
Led architecture and performance work: database query optimisation, a reusable component system for editors, and a structured refactoring programme.
The result
Faster response times, a consistent editorial workflow across brands, and a platform the team could keep modernising.

Healthcare system

The problem
A healthcare product needed to handle patient data where failure and data leaks are not an option.
What I did
Designed a HIPAA-compliant architecture with defined, audited data flows and access controls built in from the start.
The result
Compliance built into the architecture from day one, instead of bolted on later.

How we would work together

  1. Get in touch

Email me or message me on WhatsApp with a few lines on your product and what is breaking.

  2. Talk it through

A 30-minute call. I will tell you honestly whether I can help, and what I would look at first.

  3. Clarity Sprint

4 to 6 weeks to map the system, rank the risks and agree the plan.

  4. Lead or hand over

I stay on as your fractional CTO, or hand a clear map to the full-time CTO you hire.

What clients say

Praveen defined and implemented the backend design and algorithms for my app. His ability to think out of the box not only solidified our initial business logic, but also identified gaps within our workflow that resulted in revisiting our use cases. Praveen's work is truly Silicon Valley quality!

Rudy R.Systems Engineering Manager, client

He truly and deeply cares about his clients: he wants them to succeed. He is willing to put in all the hours required to understand their business and analyse their data and market in order to craft the best strategy and execute on it. I would highly recommend Praveen for any project you may have.

About me

I started as a developer in 2011. Since then I have led teams, managed delivery, headed architecture and served as CTO for products in SaaS, healthcare, logistics, fintech, enterprise publishing and e-commerce.

I have led distributed engineering teams across Australia, the US and the Middle East, and delivered on time without inflating payroll. Today I work with founders and CTOs whose products are hitting technical limits: scaling, architecture, team structure or delivery.

I am based in Jaipur and work wherever my clients are, across India, Asia-Pacific, North America and Europe.

Industries: SaaS, Logistics, Healthcare, Fintech, Enterprise publishing, E-commerce

  • Build for where you are heading

Design for the scale the business is heading to, not just where it is today.

  • Automate what does not need a human

People should spend their time on judgment, not repetition.

  • Full ownership, no surprises

I treat your product as if it were mine, and tell you the truth early.

How I think

Short essays I have written for founders and engineering leaders.

Hire the CTO second

A CTO who joins a system they did not build spends the first 90 days discovering what exists. Get architecture clarity first, so they arrive with a map and start executing.

The MVP trap

An MVP is built to prove the idea, not to carry 500 shipments a day. The mistake is not the MVP. It is treating it as a foundation instead of a proof of concept.

Agents need permissions, not instructions

A sentence in a system prompt is a suggestion, not a constraint. If your agent can reach it, your agent can break it. Build guardrails that make the wrong action impossible.

Questions founders ask

What is a fractional CTO?

A fractional CTO is a senior technology leader who works with your company part time, usually a set number of days each month. You get CTO-level decisions on architecture, team and delivery without the cost of a full-time executive hire.

When does a startup need a fractional CTO?

Usually when the product works and customers are coming, but releases slow down, bugs multiply and the team is stretched. It also helps when there is no senior technical leader, when you depend on an outside development agency, or before investor technical due diligence.

Should I hire a full-time CTO instead?

Often yes, eventually. But a CTO who joins an undocumented system spends months just discovering it. Getting architecture clarity first, through a 4 to 6 week Clarity Sprint, means your future CTO starts by executing, not exploring.

Which industries does Praveen Shekhawat work with?

SaaS, logistics and supply chain, healthcare (including HIPAA-compliant systems), fintech, enterprise publishing and e-commerce.

Do you work with companies outside India?

Yes. I am based in Jaipur and work with clients across India, Asia-Pacific, North America and Europe, including Delhi NCR, Bengaluru, Bangkok, Singapore, Sydney, the SF Bay Area, Seattle, Toronto and London. I work in your time zone and travel when it helps.

How do we start?

Email me or send a WhatsApp message describing your product and what is breaking. We will have a 30-minute call, and I will tell you honestly whether I can help.
